Diagnose structure, not symptoms

Persistent problems are produced by feedback structures. We map those structures explicitly, so interventions act on the cause and the problem stops returning.

Through Group Model Building, your own leaders and experts construct the analysis. Ownership is not requested at the end; it is built in from the first session.

THE FRAMEWORK· EIGHT MODULES 

From the first workshop to a plan the board can approve.

Each module builds on the last. At scoping we configure the sequence and depth for your problem  but the logic never changes:

no interventions before hypotheses, no hypotheses before analysis, no analysis before an agreed problem.

01       Problem Definition 

The engagement opens with the sponsor’s mandate and a facilitated aspiration-setting session. Using the Iceberg Model, the team moves from the visible events that triggered the work, to the patterns beneath them, to the structures generating the patterns, and finally to the mental models holding those structures in place converging on a single, shared problem statement.

02      Systems Analysis   

Participants nominate the variables that matter, sketch how each has behaved over time, and map the causal links between them. Building a full causal loop diagram of their own system. Reinforcing and balancing loops are named and the map is tested against classic systems archetypes to reveal known structures and their traps.

03      Hypothesis Development  

Structural insight is translated into explicit, testable strategic hypotheses in the hypothesis-driven tradition of top-tier strategy practice. Each hypothesis states its logic, its assumptions and the evidence that would confirm or kill it so the strategy rests on argument, not assertion.

04      Issue Analysis

Each priority hypothesis is decomposed into a mutually exclusive, collectively exhaustive (MECE) issue tree, converting a systemic idea into a set of specific, answerable questions. Issues and candidate actions are prioritised by impact and feasibility through structured, transparent voting on the platform.

05     Theory of Change

Each priority hypothesis is decomposed into a mutually exclusive, collectively exhaustive (MECE) issue tree, converting a systemic idea into a set of specific, answerable questions. Issues and candidate actions are prioritised by impact and feasibility through structured, transparent voting on the platform.

07     Delivery Planning

Delivery is planned through our proprietary delivery discipline: the aspiration is translated into a small number of measurable targets with explicit trajectories; the delivery chain from decision to front line is mapped and its weak links identified; ownership is made unambiguous; and delivery routines are established to keep execution on course.

06     Interventions

Candidate interventions are classified and selected by systemic leverage — from parameters and buffers to information flows, rules, goals, and paradigms. The portfolio is deliberately weighted toward higher-leverage change, with quick wins retained to build momentum.

08    MEL Design

Finally, the team defines the indicators that flow directly from the theory of change, the learning questions the organisation will keep asking, and the review cadence and adaptation mechanism — so the strategy is actively managed and improved as evidence arrives, not filed and forgotten
